[00:03] online store from zero to generating over 100,000 riyals in monthly sales. Today, I'll show you the plans and strategies I implemented to reach this goal, so you can apply the same methods and learn from my mistakes. In short, I'm giving you a successful, proven plan. It had an online store and several branches across the Kingdom. They sold in these branches and had contracts with wholesale flower [00:35] suppliers, purchasing large quantities and then selling them retail, both online and offline. I'll divide the journey into three main stages, and in each stage, I'll tell you the most important things I did to reach the goal of that stage. Let's [00:51] start with the first stage, which is from zero riyals in sales to 10,000 riyals in riyals in sales to 10,000 riyals in monthly sales. The first thing I did was analyze the market. I worked on creating a simplified marketing plan. Let's look at it together. This plan, in brief, is as follows: at [01:08] the beginning, there might be a lot of data that isn't readily available, but over time, during the first two or three months, you'll start to incorporate all this data. The plan was for 90 days, specifically the second quarter. This is its summary or cover. Let's talk about it here. We have a business summary. Here we talk [01:24] about the brand's executive summary. This is an overview of the company or sector, for example. Then we talk about the products and services that this field sells. This one focused on flowers and gifts of all kinds. We have a clear description here, and we have the most important features that will help us [01:40] craft marketing messages later. Here, I also created a positioning map. This is very important so you created a positioning map. This is very important so you know where the company intends to go. Is its goal, for example, 100,000 million, 20 million, 100 million? If you don't know its goal, then you define the positioning map. You know where you will [01:55] position yourself in the market, where your field will be, or where your focus will be in the market, in comparison. Regarding competitors, will you focus on high quality, high price, somewhere in between, or even low price? Based on this, I can work on budgets and campaign distribution, focusing on one segment more [02:12] than another, and so on. Then I analyzed the business more deeply and conducted an the business more deeply and conducted an internal SWOT analysis—an analysis of the organization or company. My analysis is still within the organization; I haven't gone outside yet. I haven't analyzed the market. First, I need to analyze internally. We [02:26] talked about strengths and weaknesses, opportunities and threats. What are the assets I can exploit? What are the threats or weaknesses I need to be aware of so I can overcome them or develop a Plan B? The difference between strengths and weaknesses, and opportunities and [02:41] between strengths and weaknesses, and opportunities and threats, is that strengths and weaknesses are things we are already experiencing or benefiting from—a current strength or weakness. Opportunities and threats, however, are things that could become a strength or weakness in the future. The opportunity or [02:57] threat doesn't exist now. But they might reach it, so I start working on plans to protect against these threats before they materialize. I also work on plans to capitalize on [03:10] these opportunities. I identify things that, if done, will increase our results and help us achieve our goals. I present these as opportunities and then to the board of directors, and so on. Sophomore analysis is very important because it shows [03:22] you where you are currently in the market. You're currently at point A and you want to go to point B. This is your current situation; these are your strengths, weaknesses, opportunities, and threats. What goals do you want to achieve in terms of sales, followers, etc.? And to point B, I [03:38] want to move from A to B, so I'm taking it one step at a time. This is point A. After that, we went This is point A. After that, we went outside the organization and analyzed the external market. Okay, we analyzed the target market. They were focused only on Dammam and Riyadh. I also analyzed some of the [03:54] main competitors in terms of company size and market share. I'll tell you how I calculated the current market share and the number of visits. And their followers on all social media. Okay, how did I calculate all social media. Okay, how did I calculate this market share? I calculated it based on the [04:09] this market share? I calculated it based on the search rate on Google. For example, the most important thing in search rate on Google. For example, the most important thing in this field is the word "gift". Okay, if someone searches on Google for the word "gift", which brand will appear more than others based on this word? I noticed that there is [04:23] others based on this word? I noticed that there is one brand that dominates, almost 50%. If you write "gift", it will be the first one, and the other 50% are different brands. So, it shows me what is happening here? There's a very strong competitor who's captured a huge market share in this field. Let me [04:37] tell you, I'm talking about their online market share, not even offline. Then I compiled the most important observations for these four competitors I identified. Okay, I went after them on social media, their ads. I looked at their Google ads, Facebook ads, TikTok ads, how they're building followers [04:53] with celebrities, their CUI campaigns, their email campaigns, what they've done on their websites, what tools they've installed, how they've written their descriptions, their photography—I analyzed everything and noted the main points, whether they're useful for us to implement or not. So, you'll [05:10] notice some positive aspects, and some negative ones, like not conducting Google campaign tests or only running one Google campaign. That's a negative point, so I'm paying attention to it and doing what others have done to be successful. Ultimately, I can take a combination of [05:26] Ultimately, I can take a combination of all these observations and apply them to my project. So, that's how I do it. I took the best from everyone and built it completely. Then comes the important part, which is defining the marketing goals and competitive advantages. We define the [05:41] competitive advantage that will distinguish me so that I can, as we said, craft content for social media tomorrow and elsewhere. This could be a primary advantage, and there are secondary advantages. After that, I start setting the marketing goals and the plan to achieve them. Generally, [05:57] marketing goals are always four or five main goals, especially for e-commerce stores. The main goals, especially for e-commerce stores. The first goal is awareness: increasing awareness, increasing the number of people who see you regularly, more than once, and so on. The second goal is increasing followers [06:13] on social media because, as we know, when you run an ad with 15, 20, or 100 followers, the impression is very negative. It makes them think that the end customer thinks you're think that the end customer thinks you're still a fledgling store, or that you're not a family-run business, [06:27] or that you're not a company. I want people to see us as if we're an actual company because We're a large company and things are going well, which will help increase the conversion rate in ads. So, we have a goal: how many followers do we have on social [06:41] on social media? We also have a sales goal, which is very important to define, but in the beginning, for the first month or two or three, I might not define it. I might enter the market and start focusing on the other goals, see how much sales are, and from there, set a baseline for [06:56] comparison. Sometimes we have a fourth goal, which is app downloads if we have a specific app. There are other goals, such as increasing market share, increasing average purchases, expanding into more locations, or [07:11] acquiring a specific customer base, and so on. But the three main goals are awareness, followers, and sales. So, here, for example, I set the first goal as increasing awareness and the number of followers on social media, combining them all into one goal. So, here, I'm supposed to write down the [07:27] actual numbers. I intend to reach a certain number on social media. For example, on Instagram I want to reach media. For example, on Instagram I want to reach 3,000 followers, on TikTok I want to reach 10,000, on Snapchat maybe 15,000, and so on. I set actual numbers and set a goal to reach, for example, I want to reach 2 [07:40] actual numbers and set a goal to reach, for example, I want to reach 2 million. Someone saw me and was impressed, so I put it here so that I have a baseline to follow in terms of awareness and followers. After I put these numbers, I ask myself, this is a question: How do I achieve these goals or this number of [07:55] followers? How can I reach 3000 followers on Instagram? How do I reach 2 billion impressions? How, how, and how? Based on this, I'd like to start creating an action plan and a task-based strategy to achieve this goal. To reach the goal I [08:09] mentioned earlier, I'll organize contests, create a social media content plan, run marketing ads, create digital marketing ads, start a blog to work on the SEO platform, provide customer service, offer influencer marketing, build backlinks, [08:24] develop CSS, subscribe to other tools, and design motion graphics videos. I'll outline all my needs as a marketing manager—what I need to do to achieve the goal you want me to deliver. So, you'll have a goal with a clear plan outlining how you'll reach it. Next to it, of course, include the [08:40] responsible person and the deadline. You can also include multiple deadlines. Include approximate costs. Okay, these are all approximate costs. What's the total cost so I know the final price and the marketing budget I need? For example, 35,000 for three months, or 90 days. [08:54] For example, 35,000 for three months, or 90 days. To reach this awareness goal, to reach this follower awareness goal, I need 35,000 riyals in three months. After that, we might have a goal of app downloads. Lastly, we have a goal of increasing sales through the electronic product and through the app. I'll do this by setting up Google Merchant Center and analytics, creating pixels, and running WhatsApp campaigns. I'll also run [09:27] ads, improve the store internally, and create a program—everything to be able to reach program—everything to be able to reach these sales targets. For example, I might write a quarter of a million in three months or 100,000 in three months. I'll put the number here and start working on a [09:40] three months. And lastly, then I try to put all the activities that are in the SWOT analysis, and those that are in the competitor analysis, and those that are also in the marketing goals, [10:18] put them together in a clear plan, and put some of their costs as well, so that it shows me how much the total cost is. Here the team can put it briefly, who consists of, who the employees are, what their salaries are, what each one's [10:32] responsibilities are, and so on. This is the first thing I did in the first stage, that I built a in the first stage, that I built a simple marketing plan that made me see where I am now and where I intend to go. After that, we did three main things. The first thing was that we made a [10:46] social media content plan. The content plan was almost the same. We outlined the main points: for example, the first week (seven days), what would we post during those seven days, the type of content (educational, interactive, marketing), the target audience (which we could keep general), the [11:00] keywords to include in the caption and description, links (if any), the type of video ( design, image, or video), the content itself, the platforms, the name of the responsible person, and if approved, the image link, the publication date, and the [11:16] publication status. This is what I'll focus on most. The content writer will handle everything, and you can provide them with references or sources explaining the desired direction for the account, the approach, and all that. Once you have a complete content plan, you start working on designing or creating [11:30] videos for the following month, God willing. At the same time, we also worked on the online store and made some software modifications to improve the customer experience. We also created the social media contests we discussed to increase the number of followers to a [11:44] respectable level. Then, we began... We launched our first social media and Google ads, aiming to raise awareness and increase followers. In the first month, thanks be to God, we exceeded 10,000 riyals, even though there wasn't a dedicated sales campaign, or perhaps a very [11:59] simple one, representing 10% of the budget. The second phase, currently underway, is the transition from 10,000 riyals per month to 100,000 riyals per month. During this phase, we did [12:11] three crucial things that made a huge difference. First, we faced a very significant challenge: the return on investment for the advertising campaign was approximately two, a very low percentage, almost negligible profit. Imagine spending 20,000 riyals and generating 40,000 riyals in sales, barely covering the cost of [12:27] your products. So, I tried different types of ads, different objectives, and different ad content. I tried almost every advertising method to improve the conversion rate, but unfortunately, there were no results. I won't hide from you that I was very worried. Then I said... Let me focus [12:43] on the store and its operations management. The problem might not be with the advertising; it could be with the online store itself or the operations in general. So, I analyzed the store using Google Analytics and analyzed the store using Google Analytics and Hotjar, and I noticed that the average customer stay [12:56] in the store was very low, almost less than four seconds. I discovered that one of the programming changes we implemented was affecting a very large segment of new customers visiting the [13:08] online store. 80% of new customers would enter the site but it wouldn't load; they had to refresh the page first, and most of them were n't even aware of this. So, this was the first thing we implemented, improved, and refined, and the conversion rate jumped from two to three and a half. The second [13:24] thing I did was build a marketing system via WhatsApp. Let's look at it together. The marketing system, or finisher, we created consisted of several objectives, one of the most important being the of several objectives, one of the most important being the abandoned carts objective. If someone left a cart, they [13:39] would receive the first message, and then two hours later, they would receive another message saying, "Notice you forgot the reason." We might give them a discount code," and so on. We also had marketing campaigns via WhatsApp, using our existing customer base. For example, we'd pull all this data and launch a [14:58] marketing campaign or WhatsApp message for them. The WhatsApp system helped us a lot in increasing the conversion rate, retaining customers, and encouraging repeat purchases. So, I was very keen to build the foundations [15:10] before entering the expansion phase beyond 100,000. Building the foundations ensured we were in a good position so we would be ready. The third thing I did in this phase to improve the foundations was to work on search engine optimization (SEO). I set a monthly plan to acquire backlinks, improve the [15:25] descriptions, and build an internal and external link network. Of course, the link network that people ask me about, for example, means that in the product description, you might include a " Browse More" option within the relevant category. This incense I [15:37] clicked on took me to a category within the same store. When you create internal and external links store. Google understands that you're all interconnected, so your business is good and you specialize in a specific field. This creates a [15:52] strong network that raises your search engine ranking. The last thing in the second stage was that I started focusing heavily on Google Ads and converting most of my campaigns into sales. By the grace of God, we reached 100,000 riyals in one month. Now we come to the third stage, which [16:06] is the best stage: more than 100,000 riyals in one month. Let me tell you something really great: reaching 100,000 riyals in one month is a huge achievement in itself. You've come a long way [16:18] because you've confirmed that your product is successful, your price is excellent, your operations are good, and your store is good. I know in the market that you have a large customer base, so you have the foundations built correctly. And [16:30] believe me, the hardest thing is the foundations. It was built correctly, adjusted, modified, developed, and everything else was perfected. Now that you've reached this stage, your situation is very good, God willing. All you need to do is think about a strategy for expansion and work on marketing more extensively. That's what we've done here. We've started thinking as a company, not just an [16:46] online store. As a company, we want to go global, and our ambition, as they say, is limitless. So, we had to expand our numbers and results. I did three main things at this stage. First, I significantly developed the advertising campaigns. The most important development was starting to [17:04] work on testing. For example, on Google, I started running multiple advertising campaigns instead of just one. In each campaign, I created five ad groups, and under each ad group, I created, say, ten ads. So, there was a huge amount of experimentation, testing, and [17:19] evaluation. The same thing happened with social media, and we even paid a lot of attention to the advertising content. We started bringing in models to shoot with models, or we could even use ready-made images. From the Arab Stock website, we noticed that displaying a product, for example, with a model holding the product or [17:33] something similar, is better than just putting it anywhere without anyone. Secondly, and most importantly, we started working on affiliate marketing. We gave free gifts to some celebrities and also recruited affiliate marketers. We partnered with several affiliate marketing platforms, and our main goal was [17:47] marketing platforms, and our main goal was products, talk about them, and showcase them to their customers. We're confident that over time, these customers might see your products and buy directly from you. Our [18:02] affiliate marketers have been incredibly helpful in increasing our market share and raising customer awareness. Thirdly, and most importantly, we built an email marketing system because we noticed that with the abundance of WhatsApp messages, customers were receiving, say, [18:19] four or five different messages in a whole month. Something was wrong, so we tried to filter the process. We said let's focus on retargeting via email. We said we have his data, we currently have his email, so we subscribed through the ClarView tool and did the same funnel we saw through [18:33] WhatsApp. But what's good here with email is that there was room for us to test and segment or divide customers more. So customers who buy a product for 100 riyals, we send them a special message that says what? We also have products specifically for them, but for customers who [18:49] bought for 500 or 1000 riyals, we didn't treat them differently. We addressed them with marketing messages that suited their budgets. Even when we suggested a product, we didn't tell them to buy something for 50 or 30 riyals, for example. We gave them the prices they were used to. The amazing thing about [19:04] email marketing is that you don't pay for each email. It's just a monthly subscription, and you can send as many emails as you want. Of course, you have a certain limit, and then you can upgrade your package, but send as many as you like; they won't charge you for each email you create. That's why the return on investment was very high. The [19:19] current performance might cost us $50-$100, but the sales we generated could be 10 times that amount.
